Phase One
Discovery: We look before we build.

Every engagement starts with a structured diagnostic. We don't assume we know what's wrong and we don't let you skip this phase even if you think you already know what you need. In twelve years we have never had a discovery phase come back with only what the client expected. There is always something that changes the priority order.

Discovery includes a review of your current operations, competitive position, team structure, technology stack, and financial model. We interview key stakeholders, map your existing workflows, and identify the highest-leverage opportunities and the most critical constraints. By the end of discovery you have a complete picture of where you actually are, not where you think you are.

Phase Two
Strategy: A plan you approve before we touch anything.

Based on the discovery findings, we build a specific strategic plan: what we're doing, in what order, on what timeline, with what resources, and toward what measurable outcomes. This is not a vision document. It is an execution plan with enough specificity that you could hand it to someone else and they would know exactly what to do.

You review and approve this plan before we move into execution. If something doesn't match what you had in mind, we revise it. We don't build anything until there is shared understanding of what we're building and why.

Phase Three
Execution: We build. You see it as it happens.

Execution is where most firms lose clients. Promises made in the strategy phase dissolve into delayed timelines, scoped-down deliverables, and explanations for why things are harder than expected. We run execution differently: weekly working sessions, real-time access to principals, and a shared project dashboard that shows exactly where every initiative stands at any moment.

We iterate. If something isn't working the way we expected, we say so immediately and adjust. We don't protect our own decisions at the expense of the outcome. The goal is the result, not the original plan.

Phase Four
Optimization: We stay until it's running on its own.

Delivery is not the end. After the primary build is complete, we run a structured optimization phase: testing assumptions, adjusting based on real-world performance, and iterating until the system is producing consistent results. We also document everything, every workflow, every system, every decision, so that you can run it without us.

The engagement closes when you can operate everything we built independently and the results are running at or above the targets we set in Phase Two. Not on a calendar date. On a performance outcome.

How long does a typical engagement take? +
A focused single-discipline engagement typically runs 6–10 weeks. An integrated multi-discipline engagement runs one quarter (12–14 weeks). Embedded annual relationships are ongoing with continuous work. Every engagement timeline is set during Phase Two and based on the actual scope, not a standard estimate.
How do you price your engagements? +
Every engagement is scoped and priced based on the actual work. We don't use hourly billing, we use project pricing so you know the cost before work begins and there are no surprises. Pricing depends on scope, timeline, and discipline mix. We discuss this during the initial call and provide a formal proposal after the discovery diagnostic.
Do you work with businesses outside of Southern California? +
Yes. Approximately 30% of our current client base is outside Southern California. Strategy, technology, digital presence, growth systems, and business development work can all be delivered fully remotely. Operations design engagements occasionally benefit from on-site visits, which we accommodate on a case-by-case basis.
What size of business do you typically work with? +
Our engagements work best for businesses in the $1M–$20M revenue range. Below that threshold, the infrastructure investment typically exceeds what the business can absorb efficiently. Above it, most businesses benefit from a more specialized firm. There are exceptions in both directions, the best indicator is whether the work we do maps to the problem you actually have.
How quickly can you start? +
Our typical onboarding timeline is 2–3 weeks from signed agreement to discovery kickoff. We maintain a limited number of active engagements so that every client has direct principal access, which means we occasionally have a short waitlist. Current availability is discussed during the initial call.
What if we already know what we need, do we have to do the discovery phase? +
Yes. This is the one thing we don't skip. In twelve years, every discovery phase has returned something the client didn't expect, something that changes the priority order or reveals a constraint that would have caused the build to fail. It protects both sides. If the discovery confirms exactly what you thought, you lose one week. If it finds something important, you avoid building the wrong thing.
